The Results: Measurable Growth and Quality

The implementation of this framework and specific tooling enabled granular tracking of our impact. When we began in August 2024, the team was completing 10 to 15 Jira tickets per sprint, limited mostly to monthly reporting and ad hoc requests.

By 2026, the results included:

    The Challenge: Bridging the Gap Between Engineering and Data

    Traditional Scrum was originally built for software engineers—teams that ship and deliver tangible products. My challenge involved leading a Data Analytics team responsible for deep-dive analyses, ad hoc requests, and sometimes even "queue-based" work. Unlike software development, we were not delivering a traditional "product" at the end of each sprint.

    To align with organizational goals, leadership defined three primary requirements for our framework:

    1. Prioritization and Value: A system to justify the movement or de-prioritization of requests.
    2. Capacity Visibility: Ensuring workload was visible and spread evenly across the team.
    3. Operational Clarity: A clear picture of which work was in-flight, upcoming, or no longer required.

    The Adaptation: A Two-Phase Evolution

    Phase 1: Values, Autonomy, and Reshaping the "Sync"

    The success of this adaptation relied heavily on full leadership buy-in. In my experience, if leadership does not set expectations and provide definitive buy-in early on, the framework will not last.

    Focus on Values over Delivery

    Initially, we shifted focus away from "product delivery" and toward Scrum values. I encouraged individual contributors (ICs) to practice autonomy and decision-making. We established that story points were an IC's estimation of effort—not a directive from leadership—and used visibility into those points to build transparency and trust rather than to monitor performance. This was about establishing psychological safety and autonomy over one’s own work. When ICs feel they have control over their work, they also adapt faster and more willingly to a change in the way that work is managed.

    The Hybrid Meeting Model

    While we implemented major Scrum events (Sprints, Planning, Standups, and Retros), we found that traditional daily events for non-product work became repetitive. We found a "sweet spot" by consolidating these into a single weekly 1.5-hour team sync:

    • Minutes 0–10: Icebreaker and Stand-up.
    • Minutes 10–50: Team updates and discussion.
    • Minutes 50–90: Sprint Planning (at the start of a sprint) or Retrospectives (mid-sprint and as needed).
    This unusual consolidation ensured time wasn’t wasted on "work about the work" while allowing us to iterate and stay on top of shifting priorities in real time.

    Phase 2: Scaling Through Systems and AI Integration

    Once the values were established, we moved into building out the framework through a "Definition of Done" and robust tooling.

    Jira as the Source of Truth

    I implemented required fields and documented standards for updating Jira (story points, status changes, and due dates). This served a dual purpose: it allowed the team to manage the backlog via Kanban, and it enabled leadership to use AI/LLM tools to parse tickets. These tools synthesized progress asynchronously, allowing for automated Slack notifications regarding capacity and blockers and dashboards that showed sprint progress in real-time.

    The Feedback Culture

    To ensure quality, I added a "Peer Review" field in Jira. Every deliverable passed through a checklist defined by the team. This created a culture of feedback and transparency, ensuring that leadership had "receipts" for performance reviews based on clear, high-quality deliverables, and ICs were comfortable seeking input from peers.

    Ultimately, this transition proved that implementing Scrum for data teams is about much more than just increasing productivity and delivery speed. For me, the true value lies in fostering an environment of autonomy and servant leadership, where individual contributors are empowered to own their work and support one another through shared responsibility. By establishing clearly defined expectations and a robust framework for quality, we demonstrated that any team—regardless of their "product"—can achieve measurable results and optimize their time without sacrificing the integrity of their output.
